Cost optimisation analysis for Siemens Healthineers

After an initial pleasant collaboration with Siemens Healthineers, Meliopus was contacted again by the technology specialist. This time, they were asked to conduct a cost analysis of their operations and to develop a plan to optimize them.

The client:

Siemens AG is a leading technology company focused on industry, infrastructure, transport, and healthcare. It develops electronics and electrical engineering and is a pioneering innovator in the fields of automation and digitalization. Its operations are divided into four industrial sectors: Digital Industries, Smart Infrastructure, Siemens Mobility, and Siemens Healthineers. The latter operates in Belgium from its headquarters in Dilbeek.

The assignment:

Siemens Healthineers had the ambition to reduce its costs by 20%. However, the company was unsure how to achieve this. Meliopus conducted a thorough review of their in-house and outsourced operations and developed a concrete action plan.

Our approach:

1) Financial analysis and benchmarking

A financial analysis and benchmarking help a company gain insight into its financial health and competitive position. By analyzing the financial situation, considering factors such as liquidity, profitability, and costs, we identified inefficiencies. Through this benchmarking analysis, Meliopus also compared Siemens’ performance with that of its competitors and the industry. All of this data helped to set strategic goals and formulate concrete action points to strengthen competitiveness, optimize processes, and increase profitability.

2) Analysis of the organisational structure

The financial analysis revealed outsourcing as a key opportunity. Therefore, we reviewed the current organizational structure and examined whether certain internal processes could be outsourced to external parties. The aim was to assess which tasks, such as administrative or operational processes, could be performed outside the organization to reduce costs and shift the focus to core activities. By considering outsourcing, a company can increase its flexibility, engage specialists for specific tasks, and improve internal efficiency. This process not only alleviates workload but also contributes to strategic restructuring, leading to growth and improved performance of both staff and the company in the long term.

The result:

From these in-depth analyses, Siemens Healthineers had a high-level strategic plan to achieve its short-term ambitions. The group immediately put the plan into action. Among other decisions, Siemens Healthineers opted to outsource its facility management. For this, the company also enlisted the help of Meliopus. As experts in facility management services, we aimed to address certain entrenched or inefficient processes structurally.

Over the course of several weeks, we worked on concrete solutions with a future-oriented vision. However, during the project, we realized that our approach did not sufficiently align with the client’s operations. Achieving a constructive collaboration proved challenging, and both Siemens personnel and our Meliopus team began to feel uncomfortable with the situation. We decided to withdraw from the project and transfer it to another service provider who could tackle the matter with a fresh perspective. This decision underscores our practical, people-centered approach and our ongoing commitment to professionalism.
